Okay, you've got something that works. People are using it and paying for it. Now the game changes. It's about optimization and scaling. And your analytics needs to get more sophisticated because your questions are more nuanced:
Which acquisition channel brings in users who retain the best? What behaviors separate our power users from the ones who churn? If we run an A/B test on the onboarding flow, which version leads to higher long-term activation? How is the adoption of our new "collaboration" feature impacting team-level retention in B2B accounts?
At this stage, data quality and governance start to matter. A lot. You can't have three different events all called user_signup. You need a central tracking plan, and you need to think about your stack more strategically. This is usually when teams introduce a Customer Data Platform (CDP) like Segment and start thinking about a data warehouse.
Massive Enterprises
At this scale, the problem is complexity. You have multiple product lines, hundreds of engineers, and dozens of product managers. Analytics isn't just about insight; it's about creating a widespread language and keeping sanity. * How can we get a single view of a customer who uses three of our different products? With that in mind, how do we ensure data is secure and compliant with GDPR, CCPA, and whatever comes next? To be clear, how do we empower teams to answer their own questions without needing a data analyst for every little thing? Put differently, how do we govern the thousands of events being tracked across the organization to prevent it from becoming a useless swamp?
Here, the tooling decisions are as much about security, governance, and user permissions as they are about funnel charts. The cost of a mistake isn't just a bad decision; it can be a multi-million dollar compliance fine.
How to do it step by step
Alright, let's get into the actual process. It's not about just picking a tool. If you start by looking at vendor websites, you've already lost. The process starts with questions, not software.
Step 1: Figure out what you need to know
This is the part most people skip, and it's the most important. Before you write a single line of tracking code, sit down with your team and write down the questions you want to answer. Be specific.
Don't write: "I want to track user engagement."
Do write: "What percentage of new users invite a teammate within their first 3 days?"
Don't write: "Is our onboarding working?"
Do write: "Where is the biggest drop-off point in our 5-step onboarding flow?"
In a document, get these questions down This forces you to think about what business outcomes you're actually trying to drive. Your entire analytics setup should be designed to answer these questions.
Step 2: Create a tracking plan

For context, * Status: Is it planned, in development, or live?

Before you tell the whole company to start using the data, you have to make sure it's correct. Every decent analytics tool has a live event stream debugger. With that in mind, 1. Mistake 1: "We'll just use Google Analytics."
This is the classic. Someone on the marketing team already has Google Analytics on the website, so the product team tries to shoehorn it into tracking in-app behavior.
It doesn't work.
GA is built to track anonymous website visitors, sessions, and pageviews. It's great for answering marketing questions like "Which blog post drove the most signups?" It's terrible for answering product questions like "What's the 4-week retention rate for users who invited a teammate?"
Product analytics tools are built around users and events. They make it trivial to build funnels, cohorts, and behavioral segments. GA4 is much more event-driven and a huge improvement, but it's still not a purpose-built tool for product teams.
Using it for product analytics is like trying to use a screwdriver to hammer a nail. In eventually, you might get it but it's messy and you'll probably hurt yourself.
Mistake 2: Tracking without a plan
This is the "just track everything" approach, often paired with an autocapture tool like Heap. If you capture every click, you can't miss anything, the thinking is that.
In reality, you create a data swamp. Six months later, you have 2,000 un-named click events, and nobody knows what they mean. You'll find three separate events that all seem to represent a user signing up: click on button with text 'Sign Up', viewed page /welcome', and submitted form #signup-form. Which one is the real source of truth? Nobody knows.
Autocapture can be a great safety net, but it's not a substitute for a deliberate, well-defined tracking plan for your most important events.
Mistake 3: Messing up user identity
This is a technical but critical mistake. You need a way to connect the anonymous person who visited your marketing site with the user who eventually signs up and logs in.
